Why sampling is where the order is really written

Most buyers meet sampling as a delay. The range is chosen, the price agreed, everyone wants goods on the shelf, and instead there are weeks of swatches travelling in courier bags. I understand the frustration. I also know what the alternative costs: a container that matches the purchase order perfectly and matches nobody's expectation.

Sampling is not paperwork before production. It is the stage where the vague parts of an order become checkable, and where a shade stops being a word and starts being a swatch someone has signed. Every approval you give becomes the yardstick your goods are inspected against later, which is why we treat it as the first stage of quality control rather than a queue in front of it.

The sampling sequence at a glance

Not every order needs every stage. A repeat article in a new shade may need only a lab dip. A new printed range on a new base cloth needs almost all of it:

  1. Quality or hanger sample. Proves the base cloth.
  2. Lab dip. Proves the solid colour.
  3. Strike-off, woven sample or sew-out. Proves the design.
  4. Development or counter sample. Proves the product as a whole.
  5. Size set. Proves the grading across a size range.
  6. PP sample. Proves the article as bulk will actually make it.
  7. TOP or shipment sample. Proves bulk matched the approval.

Each step narrows the question. Early samples ask whether an idea is possible, later ones whether it can be repeated without drifting.

Quality samples: proving the cloth first

Before colour or design, someone has to agree the cloth. A quality sample, sometimes called a hanger or blanket sample, is a plain length of the proposed fabric, so you can judge weight, hand feel, construction and drape with nothing decorative in the way.

Three things get checked. The weight, verified against the specified GSM rather than trusted from a photograph. The construction, meaning yarn count, weave and finish. And dimensional stability, the polite name for how much the cloth moves in the wash. Insist on that last one early. If a sheeting fabric is going to shrink, you want to know while the pattern can still be cut oversized, not after the first complaint on a bedding programme.

Where a factory weaves and processes its own cloth, this stage is faster and more honest, because sample and bulk come off the same looms. That is the practical argument for vertical integration.

Lab dips: agreeing colour before anything is dyed

A lab dip is a small swatch of your actual bulk quality, dyed in the laboratory to hit a target colour: a Pantone reference, a physical swatch you post to us, or a shade from a previous season. Two things about lab dips explain most of the confusion around colour.

First, a lab dip must be produced on the cloth the order will use. The same recipe reads differently on plain cotton, on velvet and on a textured slub, because each surface reflects light differently. A shade approved on poplin and run on velvet will look wrong even though the chemistry was identical. If you are building a cushion range across several base fabrics, expect a lab dip for each base.

Second, colour has to be judged under controlled light. Two swatches can match in daylight and diverge under store lighting, an effect called metamerism, and it is the most common reason a shade passes at approval and fails on the shelf. Look at every lab dip twice: once in daylight, once under something close to your store lighting.

Expect a few options against each target rather than one. The swatch you approve becomes the colour standard, matched against months later when bulk is dyed. File your copy.

Founder note The most expensive sample is the one nobody really looked at. Approvals given quickly to save a week almost always cost more than a week later, because a signed approval ends the conversation. Once a lab dip is approved, the dye house is right and the buyer is unhappy, and nobody can point to a document that says otherwise. Take the extra day. Look at it in the light your customer will.

Strike-offs: proving a print before the run

Where a lab dip proves a colour, a strike-off proves a design. It is a short length of your base cloth printed with the actual artwork, using the method planned for bulk, whether rotary screen, flatbed screen or digital. What you are checking:

Strike-offs take longer than lab dips because of tooling. Screens have to be engraved for each colour, or a digital file prepared and colour profiled. That is why print set-up carries a cost, and why several designs on one base cloth beat one design spread across several.

Woven samples, sew-outs and handwork

Printing is only one way to put a design into a product, and each of the others has its own sample. For jacquards, dobbies and yarn-dyed stripes the design lives in the cloth, so a loom sample is woven before bulk warping. These take longest, because a warp has to be prepared, but they carry the most information: colour, pattern, hand feel and weight all arrive in one piece. Most throw and blanket development runs this way.

Embroidery is proved with a sew-out, a trial run of the digitised design on the actual ground fabric. Judge it in raking light and check stitch density. Too sparse and the design looks mean, too dense and the ground puckers under the thread.

Handmade constructions behave differently again. A tufted rug sample proves pile height, density and backing. A pouffe sample proves construction, fill behaviour and how the piece holds shape once it is sat on. Some variation between handmade pieces is inherent rather than a fault, so this is the stage to agree in writing what acceptable variation looks like.

Counter samples, size sets and the PP sample

With cloth, colour and design settled, sampling moves from materials to the finished article. The development or counter sample is the first full product: correct construction, dimensions and closure, made in the sample room. Fit and make get argued about here.

Where a product runs across several sizes, a size set follows. One piece in each size, checked together, to confirm the grading holds. Bedding is the obvious case, since a duvet cover that fits in double may need more than a proportional adjustment in king.

Then comes the sample that matters most. The PP sample, short for pre-production, is made on the actual production line, from bulk fabric, with bulk trims, correct labels and the agreed packing. Not in the sample room by the most skilled tailor in the building. On the line, by the people who will make the order.

That distinction is the whole point. A sample room can make almost anything beautifully once. The PP sample asks a harder question: can this article be made correctly at production speed, by production operators, with the materials bought for the order? Once you approve it, both sides seal a copy, and that sealed sample becomes the reference every inline check and the final inspection is judged against. TOP samples and what happens after bulk starts

Approving a PP sample releases production, but it does not end sampling. A TOP sample, meaning top of production, is pulled from the first output of the bulk run, so drift between the approval and live production is caught in the first hours rather than the last.

How long sampling takes, and how to compress it

Honest answer: it depends on how many stages your product needs, and far more on how fast approvals come back than on how fast a factory works. Lab dips are quick, a matter of days. Strike-offs and woven samples take longer because tooling has to be made. The PP sample cannot exist until bulk fabric and trims are in hand, which is why it sits close to the start of production in any realistic lead time plan.

Four habits shorten the calendar more than any amount of chasing:

Sampling is also where flexible MOQs are won or lost, because it is where set-up decisions get locked. A range that shares base cloths and shades keeps sampling compact and minimums low. One that gives every article its own cloth, dye lot and screens will be slower and dearer.

What to check before you sign an approval

A short discipline that saves buyers a great deal of trouble:

  1. Check it against the specification, not the last sample. Samples drift when each is only compared with the one before it.
  2. Judge it finished. A cushion cover filled, a curtain hung, a throw folded as it will sit on the shelf.
  3. Wash one. A single domestic cycle tells you about shrinkage, colour bleed, seam behaviour and print durability.
  4. Write the approval down, including any conditions attached. Verbal approval on a call is not a standard anyone can inspect against.
  5. Keep your sealed copy. Filed, labelled, dated. If a dispute arises, it settles the matter in minutes.
